A confidential high-volume coaching business ran six departments out of scattered Sheets and a half-dozen SaaS tools, with no shared view of a customer and no reliable way to see what was working. The problem

Behind the sale sat six functions — and the data describing a single customer was smeared across eight systems that didn't talk.

No 360° view of a customer. Answering “who is this, what did they buy, did they show up, are they at risk?” meant a human opening five tabs and stitching it together by hand — every morning.

Refund prevention was manual and late. A large share of paying customers never logged in at all — a screaming refund signal nobody was systematically catching.

KPIs were unknowable. Leadership couldn't reliably say whether the refund rate was improving, or whether last month's changes helped or hurt.

Trackers rotted. The Sheets that ran daily work were stale the moment someone stopped updating them — bloated with resolved rows and duplicates.

What we built

One self-refreshing operating system that is both the single source of truth and the daily worklist for the whole business.

A live value ladder for every customer. Each paying customer sits in exactly one state — never logged in, logged in but no value yet, reached value, or refunded/left — with a refund-risk score from a grounded, audited model. One number, everywhere it's shown.

An activation funnel that finds the leak. Every milestone from payment to delivered outcome, as a share of paying customers — so the single biggest drop-off stage is obvious at a glance instead of buried. The surface names where value is lost, not just that it's lost.

Department operating tabs. Leadership scorecard, onboarding, community, delivery ops, refund desk and call review — each mirroring how that team actually works, each with its own live worklist.

AI graders on autopilot. An all-calls grader scores every call for effectiveness and sentiment, hourly; a refund post-mortem engine reconciles every system to explain why a specific customer refunded.

Self-maintaining trackers + push, not pull. Trackers seed themselves from live signals, advance status automatically and archive resolved rows; daily digests fire into the right Slack channel — booking misses to the SDR, onboarding lag to the onboarding lead, refund saves to the refund desk.

How it works

The elegance is in the operating model, not just the features.

A surface that rebuilds itself. Scheduled jobs fetch live data, re-run the scoring and regenerate the pages hourly — the header reads “live” with the current timestamp because staying current is the machine's job, not a person's.

One scoring model, reused everywhere. Refund risk, customer status and KPI logic live in shared single-source-of-truth modules, so the number a rep sees on a customer card is the number leadership sees on the scorecard.

Verified, not vibes. Wherever a claim could be self-reported — “we saved this refund,” “the team replied” — the system checks it against the authoritative source instead of trusting the label.
